Board Feet Cost: What Your Woodworking Really Costs
Lumber isn't $14 a board foot once you add waste, milling, and the offcuts you can't sell. Here's your real per-piece cost, worked to the penny.
Walk into a hardwood dealer and the price tag reads clean: $14 a board foot for walnut, $8 for white oak. It looks like a per-unit price, the kind you can multiply straight through to a quote — buy 4 board feet, pay $56, done. It isn't that simple, and the gap between what you paid and what actually ends up in the finished piece is where a lot of woodworking pricing quietly goes wrong. By the time a rough board becomes a cutting board or a set of picture frames, something close to half of what you paid for is sawdust, snipe, and the corner you had to trim around a knot. The board-foot price on the invoice and the board-foot cost of your project are two different numbers, and pricing off the first one is how you end up working for less than you think.
The board-foot formula, and the assumption hiding in it
Board feet is thickness (inches) × width (inches) × length (inches) ÷ 144. A board that's 1 inch thick, 12 inches wide, and 12 feet (144 inches) long is 12 board feet. Simple enough — the formula just measures volume of wood. The part that trips people up is that lumber yards typically price on nominal thickness, not actual. An "8/4" board is priced as 2 inches thick even though it usually mills down to something closer to 1.75–1.875 inches once it's dried and surfaced. You're paying for 2 inches; you're building with less.
Species swing the per-board-foot price hard, too. On the low end, construction-grade softwood runs a couple of dollars a board foot. On the high end, retail hardwood dealers are currently pricing black walnut around $10–18/bf (figured or wide clear stock runs $20–30+ at specialty dealers), white oak around $6.50–11/bf, and red oak around $5.50–9/bf for surfaced stock. Same formula, same "board foot," and the material cost for an identical-sized project can differ by 5x depending on what you reached for on the rack. If your recipe just says "walnut, 1 board" without a price per board foot attached, you're guessing at the single biggest line in your material cost.
Where the 20 to 40 percent goes
The board-foot number you buy and the board-foot number you actually use in the finished piece are rarely the same, and the gap isn't sloppiness — it's built into how wood works.
- Milling loss. Planing a rough board flat and to thickness removes material on every face. Squaring an edge on the jointer takes more. None of that comes back.
- Defects. Knots, checks, sapwood streaks you don't want visible, and the occasional bit of spalting you have to cut around all shrink the usable area of a board you paid full price for.
- Kerf. Every cut a blade makes turns a sliver of board into dust. Resaw a board in half and you lose the width of the blade — usually ⅛ inch, which adds up fast across a batch.
- Squaring and rounding. A rectangular blank has square corners; a finished cutting board usually doesn't. Rounding the corners and easing the edges removes material that was already paid for and already milled.
- Grain matching. If you're gluing up a panel and want the grain to read as one continuous piece, you often buy extra length or width just to get the match, and the offcut doesn't always find a second life.
None of this is waste in the sense of a mistake. It's the cost of turning rough lumber into something with square edges and a smooth finish. The problem isn't that the loss exists — it's that most pricing never accounts for it, so the "material cost" in your head is the price of the board you bought, not the price of the wood that's actually in the customer's hands.
One walnut cutting board, priced to the actual penny
Say you're building a single-slab edge-grain cutting board, 12 by 18 inches, finished at 1.25 inches thick.
To get there, you buy a rough 8/4 walnut board — nominal 2 inches thick, 11 inches wide, 24 inches long, to leave room for squaring and a couple of small defects near one edge.
Board feet purchased (nominal, as priced at the yard): 2 (thickness) × 11 (width) × 24 (length) ÷ 144 = 3.667 bf
Cost at $14/bf (mid-range retail walnut): 3.667 × $14 = $51.34
What actually ends up in the finished board: The final piece is 12 × 18 × 1.25 inches. 12 × 18 × 1.25 ÷ 144 = 1.875 bf
The real loss: 3.667 − 1.875 = 1.792 bf never made it into the board — planed off, trimmed square, rounded at the corners, or lost to the one knot you routed around. That's 49% of the wood you paid for, gone before finishing.
Effective cost per board foot actually delivered: $51.34 ÷ 1.875 = $27.38/bf — almost double the $14 sticker price, on the same board.
Now add what else goes into the piece:
- Mineral oil and beeswax conditioner: $0.60
- Sandpaper through the grits, amortized per board: $0.75
- Shop time: say you mill and sand a batch of 4 boards together, 3 hours total, and your own labor rate for pricing purposes is $22/hour. That's $66 across the batch, or $16.50 per board.
Fully-loaded cost per cutting board: $51.34 + $0.60 + $0.75 + $16.50 = $69.19
That's the number a "wax-and-jar"-style guess would never land on. Most woodworkers pricing this board off memory would think "walnut runs about $14 a board foot, the board's a foot and a half of material, call it $20 in wood" — and undercount their own material cost by more than $30 before labor even enters the picture.
Why this is worth tracking per material, not per project
The board-foot swing above isn't a one-time gotcha you learn and adjust for mentally. It changes by species, by grade, by how forgiving the project's shape is, and by how much of the board gets glued into a wide panel versus cut down for narrow pieces. A river-edge board wastes differently than a laminated cutting board, which wastes differently than a set of coasters cut from the same slab.
