Leather Goods Cost Per Square Foot: A Worked Example
The side isn't your cost unit — the square foot you actually use is. Here's a wallet, priced to the penny, waste and all.
You already know your scrap pile is worth something. Every leatherworker does — that drawer of offcuts you can't quite throw away, the belly cuts you keep meaning to turn into key fobs, the strip that's too narrow for a belt but too good to bin. What most of us don't know is what any of it actually costs, because "leather" isn't priced the way we price a finished piece. It's priced by the square foot, on an irregular hide, with a chunk of it you'll never get to use. Get that math wrong and you're not pricing your wallets — you're pricing whatever number felt reasonable at 11pm before a show.
Here's the whole thing worked out, to the penny, on a real bifold wallet.
Your unit isn't the side. It's the square foot you keep.
A side of 8-9 oz veg-tan runs somewhere in the neighborhood of $8 to $9 a square foot at that weight from most tooling suppliers, and a full side typically nets you 19 to 25 square feet. Say you buy a 22-square-foot side at $8.50/sq ft — that's $187.00 landed for the hide, before you've cut a single panel.
Now the part most cost breakdowns skip: you don't get to use all 22 square feet. Hide isn't a rectangle. It's an animal-shaped irregular sheet with a spine ridge, a belly that's thinner and stretchier than the rest, brands, insect bites, scars, and grain that has to run the same direction across a panel for the piece to wear evenly. Standard practice for a quality side is to budget 15-20% waste on a normal cutting layout; push into belly leather or a hide with visible marking and that climbs to 25-35%. We'll use 20%, which is the honest middle of "normal" — not the rosy number, not the worst case.
22 sq ft × 0.80 usable = 17.6 square feet you can actually cut from.
That changes your real cost per square foot. You didn't pay $8.50 for a usable square foot — you paid $8.50 for a square foot and its share of the quarter-hide you're about to trim away and put in the scrap drawer.
$187.00 ÷ 17.6 usable sq ft = $10.63 per usable square foot.
That's the number that goes into your wallet's cost, not the sticker price the tannery quoted you. It's 25% higher than what the invoice says, and if you've been costing off the invoice price, every piece you've made so far has been a little underpriced without you doing anything wrong — the hide just doesn't hand you what you paid for.
From square footage to one wallet
A bifold wallet — outer shell, two card panels, a bill pocket, no zipper — runs about 2.4 square feet of finished pattern once you account for the pieces themselves, not counting the waste we already priced in above.
2.4 sq ft × $10.63/usable sq ft = $25.51 in leather, per wallet.
Then the parts that never make it into a napkin-math estimate:
- Snap set (cap, socket, stud, eyelet): $0.42
- 4 rivets for the corners: $0.32
- Waxed thread, by the linear foot used: $0.15
- Edge paint / burnishing gum, per edge run: $0.10
Hardware and notions: $0.99.
Materials total: $26.50 per wallet. That's your true cost of goods — what belongs on a tax packet, what belongs in inventory-at-cost, what a Schedule C wants to see. Nothing else goes in that number. Not your time, not your rent, not the hour you spent watching a burnishing tutorial. Just what left your wallet to make the wallet.
Where your time goes — and why it's a different number

That labor does not go in your materials cost. It goes nowhere near your tax packet — the IRS doesn't let you deduct paying yourself, and trying to fold it into inventory value would make your books lie to you every time you count stock. But it absolutely belongs in what you charge, because a wallet that doesn't pay for the 90 minutes it took to make isn't a wallet business — it's a very involved way of losing $37.50 an hour of your life.
So you end up with two honest numbers instead of one blurry one:
- Cost of goods (materials only): $26.50 — this is what's true, what's on your tax packet, what your inventory is worth sitting on the shelf.
- Fully-loaded cost (materials + your labor): $64.00 — this is what you actually spent to get a finished wallet into your hands, and it's the number your price has to clear.
The underpricing trap, in dollars
Here's where it gets uncomfortable, because $64.00 is higher than what a lot of handmade wallets sell for at a Saturday market. If you've been pricing at $45 because that "felt right" next to the mass-market leather goods at the mall, you're not just skipping a profit margin — you're $19 under your own labor and materials before you've paid a booth fee. Every wallet you sell at $45 is a $19 donation to whoever bought it, funded by hours you didn't get paid for.
Price it off the real number instead. A common, sane markup for handmade leather goods at retail is somewhere around 1.4-1.6x fully-loaded cost, which puts this wallet at $90 to $102 before you even think about booth fees or a profit margin beyond covering your time. Wholesale, where you're selling to a shop that marks it up again, the floor is usually 2x materials-only cost — $53.00 — which only works if your labor rate is already baked into a production pace you can actually sustain at volume.
None of this requires a mindset shift about what you're "worth." It requires the number. That's the whole trick.
What a batch actually looks like
In practice you're not cutting one wallet from a fresh side — you're getting a run out of it. From that 17.6 usable square feet at 2.4 sq ft per wallet, you get roughly 7 wallets per side, with enough scrap left over (card slot offcuts, narrow strips) to run a batch of keychains or cardholders that cost next to nothing in leather because they're using material you'd already paid for and priced into the wallet batch.
That's the case for logging the batch as one event rather than eyeballing each wallet separately: the side cost, the waste factor, and the hardware all get amortized across everything that comes out of it, and the offcut projects inherit a real cost instead of getting priced as if the leather were free. A batch "make" event that splits $187.00 of hide plus $6.93 of hardware across 7 wallets — landing each one at $27.70 in materials before labor — is the difference between a guess and a number you'd stand behind if someone asked.
The part that doesn't change per craft
Swap "side" for "loaf" and this is a soapmaker's cure-rack math. Swap it for "kiln load" and it's a potter's. The shape of the problem is the same everywhere a maker buys in bulk and sells in pieces: the sticker price on the raw material is never the real cost per unit, waste has to be priced in rather than shrugged off, and your own time is a pricing input, never a tax-form input. Leatherworkers just feel it more directly, because a hide's irregular edges make the gap between "what I bought" and "what I can use" impossible to ignore.
